  • Solution design for building a product center with one-product-multiple-openings: upgraded the brand’s product data model to uniformly manage master product information while supporting differentiated sales information management by channel and shelf.

  • Defined and proposed a store operation inspection model, building the Smart Store Inspection module that keeps brands, regional managers and store managers informed of store operations, bringing data-driven decision support capabilities and tools directly to stores.
  • Adapted the entire business reporting module for mobile devices so store operators can view data anytime, anywhere, grasp store performance in time, and make timely strategy and management adjustments.

  • Industrialized and productized the metric system: based on past project practice, distilled metrics across store, product, user, transaction and marketing into an industry metric system and launched a standardized mobile reporting module aligned with industry development.

As a fast-rising new-tea brand heading for IPO with over 7,000 stores, the enterprise had made meticulous top-level digital design since founding and accumulated rich data over the years, yet still faced common problems of fast-expanding chains such as non-unified data standards, low data timeliness, poor data sharing and low collaboration efficiency. The project delivered a complete data-middle-platform plus data-application integrated data intelligence solution for the brand.

Outcomes

  • Unified business data integration standards: defined data integration specifications supporting both incremental and full data collection modes, helping the brand quickly integrate data from 9+ business systems.
  • Supported data platform construction: built a standard data warehouse and a unified data development platform, handling 170T+ of historical data.
  • Established the data system: designed a data statistics metric system covering 13 domains aligned with the brand’s business characteristics.
  • Completed data applications: based on the data middle platform, designed 24 business-themed analysis scenarios and launched three applications - the data analytics portal, business performance cockpit and operations cockpit.

Responsibilities

  • Business metric consolidation: systematically sorted the metrics and tags involved in business decisions across five data domains (store, product, transaction, member, marketing), defining six attribute dimensions (basic, business, statistics, management, implementation and task) for each metric, providing views for different roles: producers, users, maintainers and managers.
  • Data system construction: following the approach of grasp the whole, examine the structure, review the process and study the details, metrics were organized into four levels - a unique first level tightly aligned with business goals, a second level mapping components of first-level goals to department performance, a third level reflecting business process links, and a fourth level covering statistical details - building a unified metric management system for operations departments.
  • Data analytics portal design: designed 12 themed analytical reports per actual business needs; for the departments’ multi-theme, multi-level, multi-dimension viewing patterns, designed a solution supporting multi-level report drill-down, cross-domain synchronized filtering and dynamic report metrics, greatly reducing business users’ learning cost and the difficulty of reading data.

The company wanted to enhance transaction fulfillment and customer acquisition/retention by connecting multiple platform channels, exploring public-to-private member operation solutions to raise product competitiveness.

Outcomes

  • Trade Cloud omni-channel transaction platform fully launched: upgraded store, product, price, order and delivery center capabilities; added self-operated channel integrations for Alipay, UnionPay QuickPass and Douyin, providing SaaS merchants with omni-channel transaction fulfillment management.
  • Partnered with the Douyin live-streaming ecosystem to help the tea brand unlock public-domain traffic value: delivered a full-chain promotion-purchase-redemption voucher solution in Douyin live rooms - brand live-room GMV reached 16.08M+, 560K+ new members, member repurchase rate up 30%, average order value well above the industry level and double versus the WeChat mini-program.

Outcomes

  • After full-store rollout, over 65% of consumers chose to order online.
  • Accumulated 4.7M+ member assets; heavy consumers with 7+ monthly purchases contributed 20% of the brand’s orders, with monthly purchase frequency 13.6% above the industry average.
  • Member order value in 2023 grew 51% period-over-period, with a 71% activation rate among purchasing members.
  • After the paid-member benefits launch, helped the brand achieve bidirectional traffic between online paid conversion and offline in-store redemption, lifting new purchasing users 10% period-over-period and member spend by 7%.

  • Multiple transaction system integration: designed the transaction system integration solution and completed open-platform API design for the marketing domain, supporting integration with the brand’s POS, ordering mini-program, third-party voucher platforms and bank co-marketing voucher platforms; achieved multi-channel member information accumulation and full-chain query, acquisition and redemption of member assets (coupons and stored value).
  • New paid-member benefit types for a benefit matrix: on top of the original one-time gift pack, added transaction-exclusive pricing, periodic gift packs and co-branded benefits, helping the brand create paid benefits such as the Le Ju Card and Tong Chi Gift Pack.

Served a strategic-cooperation tea-chain brand client, building an omni-channel restaurant management system that connects takeout, mini-program and dine-in order channels, rapidly integrates the membership system, and achieves unified management of stores, dishes, orders, members and campaigns.

Responsibilities

  • As the product line owner, led the product from 0 to 1 and its subsequent planning, requirement design and management, delivering it online for client acceptance.
  • Primarily responsible for core feature design of the dish maintenance, order management and member marketing modules.
  • Optimized the dish/menu management module based on research into tea-drink business needs, solving menu seasonality pain points - operators maintain only ~700 object records to intensively manage menus across 4,000+ stores, cutting the operation cost of seasonal menu adjustments.
  • Designed and implemented an object-oriented unified review-and-publish solution that selectively syncs information to target channels as needed, ensuring the accuracy of object information synchronization.
  • Led the refactor of the account permission system with a data-permission rule module that adapts to merchants’ business needs, adjusting data permissions per account/account group to meet chain groups’ data isolation and security requirements.

The restaurant store management system consists of three applications: Weican Assistant HD - the core store app integrating table ordering, fast-food ordering, online ordering, takeout order-taking, member management, dish management and shift settlement; WeiPrint - the print-service dispatch center carrying print tasks from multiple app terminals, uniformly managing and scheduling external print hardware for cross-device, multi-template, multi-scenario printing over LAN; and the Merchant Console - a backend integrating feature activation, store management, dish information, member marketing and inventory management.

Responsibilities

  • Fully owned the Weican Assistant HD project from internal beta to official release and subsequent iterations, producing about 48 prototype and PRD documents and completing 63 requirement iterations.
  • Built the member marketing module from 0 to 1 with an RFM-based membership marketing system supporting multiple dining marketing campaigns and integrated with mainstream takeout platforms’ marketing playbooks.
  • Led the plug-in design of functional modules to support combined module pricing, backing the operations team’s product marketing strategy.
  • Proposed a LAN service-discovery device pairing solution, cutting user cost and improving installation team deployment efficiency - network hardware setup reduced from 1 hour to within 20 minutes.
  • Re-planned the client terminal - WeiPrint - printer printing model; after three iterations the order-issue rate rose 6% to about 98.74%.
  • Led the PWA transformation of the merchant console, retaining easy access and indexability while gaining near-native interaction experience and offline caching, lowering the usage barrier.
